How to set up a podcast ad?

Podcast advertising is one of the highest-trust, highest-conversion channels in marketing right now. But actually buying a podcast ad? That process is stuck in 2015. It's slow, opaque, and full of friction that kills momentum before your campaign ever goes live.
I've spent my career in marketplaces — at Thumbtack, at Setter, and now building SpotsNow. I've watched this problem up close. And I can tell you: most brands that try podcast advertising don't fail because the channel doesn't work. They fail because the buying process breaks them before they ever get results.
Here's how podcast sponsorship actually works — and where most people lose time, money, or both.
Step 1: Find the Host (Good Luck)
First, you need to figure out which podcast you want to sponsor. Then you need to actually reach the host. This has historically been a nightmare.
Some shows have websites with contact forms. Great — except that form usually routes to a network that manages ads for dozens of shows. So now you're waiting. And waiting. The response times are painful.
You came in hot with budget and intent, and now you're stuck in someone's inbox queue.
Step 2: Get Alignment
Let's say you do get through. Now you need approval. Does the host like your brand? Are they willing to talk about it? Is there genuine alignment between your product and their audience?
This matters more than people think. Alignment is everything in podcast ads. If the host doesn't believe in what they're reading, listeners can hear it instantly. You need real buy-in — not a transactional read.
Step 3: Figure Out Pricing (With Zero Transparency)
Now comes the negotiation. What are their rates? What's their availability? Is this a good price or are you overpaying by 3x?
Here's the truth: there's almost no pricing transparency in podcast advertising. If you're performance-based and you're paying too much per spot, that comes straight out of your bottom line. The math stops working fast. And yes — almost everyone negotiates. That's just the way this industry operates. But if you don't know what a fair rate looks like, you're negotiating blind.
Step 4: Set Up Tracking (Don't Skip This)
Once the deal is done, you need to submit your talking points, your promo codes, your vanity URLs, and ideally audio pixels. Set up tracking so you can measure to the dollar. If you can't attribute results, you're flying blind and you'll never scale this channel with confidence.
Step 5: Get the Host to Actually Use Your Product
This is the step most brands overlook — and it's the most important one.
If you can send the host your product or get them to use your service before they record, do it. That's what creates authentic endorsement. That's what converts. A host who's genuinely used your product sounds completely different from one reading bullet points off a brief.
Skip this step and you end up with a monotone, hard-to-believe ad read. You spent all that money and got something that sounds like a disclaimer at the end of a pharma commercial. Not a good look.
Step 6: Monitor Everything
After the ad goes live, you still need to check that the host said the right things, used the correct promo code, and included the right link in the show notes. There's a surprising amount of manual back-and-forth here that most brands don't anticipate.
